사업 확장을 검토 중인 A가구사 김대표. 초반 어려움을 잘 넘기고 매출도 좀 안정됐으니, 이 기회에 사업을 더 키워보려는 건데요. 다만 한 가지 고민되는 게 있습니다. 기존 고객들의 요구를 반영해 고급 라인을 출시하느냐, 아니면 잠재 구매력이 커 보이는 지역에 점포를 공격적으로 늘리느냐죠. 두 쪽 다 조금씩 투자해 보자니 이도 저도 안 될 것 같은데요. 선택과 집중, 대체 어떤 기준을 가지고 어떻게 해야 할까요?

미국 비즈니스 저널리즘 업계에서 ‘최고의 칼럼니스트’로 뽑힌 케빈 매이니는 이렇게 말했습니다. “기업들은 모든 걸 다 잘하려고 한다. 그러나 여기에는 분명 한계가 있다.” 그러면서 애플이나 아마존 등 시장을 선도하는 기업들은 선택과 집중을 잘 했다고 했죠. 바로 ‘충실성(fidelity)’과 ‘편리성(Convenience)’에 따라서요. 여기서 ‘충실성’이란 제품이나 서비스가 고객들에게 얼마나 만족스러운 가치를 주는지를 말합니다. 가령, 한 사람이 레이디 가가의 노래를 듣고 싶다고 하죠. 그럼 충실성이 가장 높은 선택은 직접 듣는 건데요. 이를 위해 콘서트나 팬 미팅에 찾아갈 수 있습니다. 반면 ‘편리성’은, 고객들이 얼마나 쉽게 이용할 수 있는가를 말하죠. 즉, 집에서 MP3 파일을 다운 받아 듣는 게 여기에 속하는데요. 그러면 이 둘 사이에 속한 CD는 어떻게 될까요? 케빈 매이니는 이런 어정쩡한 경우 고객들이 쉽게 떠나버릴 거라고 했습니다. 둘 다 잘하려고 어중간히 타협하다 보면 이도 저도 안 된다는 거죠.
실제로 이 둘 중 하나만 끈질기게 공략해서 성공한 기업들이 있는데요. 먼저 세계적인 커피 체인점 스타벅스 입니다. 이 회사는 ‘충실성’에 집중해 브랜드를 키웠죠. ’커피에 대해 위대한 체험을 할 수 있는 곳’으로 만드는 게 목표였는데요. 커피를 충분히 즐길 수 있도록 낭만과 여유가 있는 매장 분위기에까지 신경 썼습니다. 반면 ‘편리성’이라고는 찾아볼 수 없었죠. 가격은 다른 데보다 두 배 이상 비쌌고요. 겨우 매장을 찾아 들어가면 주문을 위해 줄을 서야 했습니다. 그럼에도 꾸준히 ‘충실성’만을 추구했죠. 고객 각각의 기호에 맞추려고 오히려 주문 사항을 더욱 다양화하기도 했는데요. 이걸로 대기시간은 더 길어졌지만 사람들은 굳이 스타벅스를 찾아 왔습니다.
그러나 이 회사는 두 명의 새로운 CEO를 거치면서 편리성까지 욕심내기 시작했죠. 일단 어디서든 찾을 수 있게 매장 수부터 대폭 늘렸는데요. 여기에 아이스크림이나 책, 음악CD 등 커피 외 다른 제품들까지 들여왔습니다. 이러니 점점 스타벅스 특유의 편안하고 여유 있는 분위기는 사라져 버렸죠. 결과는 어땠을까요? 2007년, 창업 이래 최초로 점포당 고객 수가 줄었습니다. 주가도 42% 이상 떨어졌죠. 각종 미디어에서는 이 회사의 무리한 점포 확장을 풍자하기도 했는데요. “스타벅스 점포 화장실 안에 또 다른 스타벅스가 개업했다!”라고 말이죠. 결국 스타벅스는 다시 충실성에 집중하기로 했습니다. 먼저 미국 내 점포 600개를 없앴고요. 7000개의 점포는 하루씩 날을 정해 3시간동안 운영을 중단시켰죠. 13만명이 넘는 바리스타들에게 커피 제조법을 제대로 교육하기 위해서요. 이렇게 해서 맛과 품질에 대해 더 열심히 고민하겠다는 메시지를 효과적으로 전달했습니다.
스타벅스와는 반대로, ‘편리성’으로만 밀고 간 회사도 있죠. 바로 저렴한 가격에 생필품을 파는 월마트인데요. 이 회사는 특히 농촌 지역에서 가장 높은 편리성을 제공했습니다. 그 결과 2000년대 중반까지 전 세계에 7000개의 점포를 냈죠. 매출액만 무려 3000억 달러에 달했고요.
그러나 이런 월마트도 편리성과는 동떨어진 사업 확장에 욕심내기 시작했습니다. 뉴욕이나 시카고 같은 대도시 한가운데로 진출하려고 한 거죠. 이러면 도시에서도 편리성을 높인 거 아니냐고요? 그렇지 않습니다. 이런 곳은 농촌과 다르게 몇 블록만 걸어도 크고 작은 상점들이 즐비하니까요. 게다가 월마트는 같은 유명 패션잡지에도 광고를 실었죠. 비싸고, 유행에 민감한 의류도 가져다 놓기 시작했고요. 이것 역시 편리성과는 관련 없는 행보였습니다. 저렴한 가격에 생필품을 사려는 고객들과도 따로 놀았죠. 결국 월마트는 성장률이 멈췄고 주가도 대폭 하락했는데요. 이렇게 큰 코 다치자 도심으로 진출하려던 계획을 접었습니다. 비싼 광고와 유행 타는 의류 상품도 다 빼버렸죠. 그리고 “절약으로 더 나은 인생을!”이란 새로운 표어를 내세워 다시 편리성에만 집중했는데요. 이렇게 해서 떨어진 주가를 다시 끌어 올리는데 성공했습니다.

Having overcome the difficulties at the outset, I am seeking to enlarge my business now that sales have stabilized. However, there is one thing that I am concerned about. The question is whether a premium line should be launched in response to existing customer demands or whether its store fleet should be aggressively increased by setting up new shops in highly promising locations. After investing a little in both, it seems that nothing will come out of either, this way. Choice and focus. Just exactly what should we do and what standard should we employ?

Voted as the "best columnist" by the business journalism industry in America, Kevin Maney says, "Businesses try to be good at everything. However, there is definitely a limit to doing that." Then he says that leading enterprises like Apple and Amazon, etc. have done well in how they chose and how they focused. This was done according to either "fidelity" or "convenience". Here, by "fidelity" we referring to the extent of satisfaction that a product or service can provide to customers. Let's say, somebody says they want to hear Lady Gaga's song. Then the most fidel choice is to listen directly. For this purpose, the person may attend a concert or a fan meeting. In contrast, "convenience" refers to the degree of ease with which customers can utilize something. Listening to downloaded MP3 files at home would be an example of this. Then what about CDs, which falls halfway between the two? Kevin Maney says that in vague cases like this, customers would easily disappear. In other words, by compromising between the two by trying to do well in both, you would end up with nothing. In reality, there are businesses that have succeeded by persistently targeting just one of these two things.
Firstly, we have the world-famous coffee and coffeehouse chain Starbucks. This company has established itself by focusing on "fidelity". Their goal was to create "a place where one can have a grand coffee experience". They even focused on bringing a romantic and relaxing ambience to their shop, so that customers could fully enjoy their coffee. In contrast, there was not a hint of "convenience" to be found. Their price was at least twice as expensive as other places. Even after just managing to locate the shop, you had to stand in line to place an order. Even so, the company steadily pursued "fidelity" only. It went so far as to offer more versatile custom orders in accordance with individual customer tastes. This resulted in waiting in line for a longer time, but people still came to Starbucks.
However, after moving through two new CEOs, the company fixed a greedy eye on convenience as well. For starters, they exponentially increased the number of their shops, so that they could be easily spotted. Furthermore, they brought in ice cream, books, CDs and other products to sell, besides coffee. Thus, the typical comfortable and relaxed atmosphere of Starbucks gradually disappeared. What do you think the results were? In 2007, for the first time since its conception, every shop had reduced number of customers. Stock prices fell by over 42 percent, as well. Various media satirically commented on the extreme increase in the number of its stores, that "a new Starbucks has opened in the rest room of an existing Starbucks"! Finally, Starbucks decided to turn its focus back onto fidelity. It first got rid of 600 of its stores in the U.S. For the rest of its 7000 stores, it closed shop on set days for 3 hours a day. It was to properly train over 130 thousand baristas in coffee making. In this way, Starbucks effectively conveyed the message that it would invest greater effort into its taste and quality.
On the other end, we have a different company which has made "convenience" its main focus. The place is Walmart, which sells everyday necessities at afforadable prices. This company offered the greatest convenience to rural communities in particular. As a result, by the middle of the year 2000, Walmart opened up 7000 stores worldwide. It had a monthly turnover of no less than 300 billion won (300 million, US$).
However, Walmart also began looking into business expansion, which is far removed from "convenience". It sought to advance into metropolises, such as New York or Chicago. Doesn't that mean that they tried to offer convenience in cities, as well? Not at all. Unlike rural areas, these places are full of shops, big and small, just a few blocks away. Furthermore, Walmart placed advertisements in famous fashion magazines. They started selling expensive, trend-sensitive clothing as well. This step was also unrelated to convenience. It certainly had little to do with the customers who were interested in everyday necessities at low prices. Consequently, Walmart stopped in its growth and faced a massive drop in its stock price. Due to this unfavorable turn of events, it aborted its plans to make an entrance into the inner city of major cities. Walmart did away with its expensive advertisements and trend-sensitive clothing as well. Using the slogan "Save Money. Live Better", it focused on just convenience once more. By doing this, it managed to succeed in lifting its stock prices back up.
